Work out what a variant matrix actually costs. A deliverables list is a cross-product and the work is not. Five aspect ratios, three languages and two cutdowns is thirty files - everybody gets that far - but the edit is per duration and nothing else, the crop is per duration and ratio, the mix is per duration and language, and the master is per everything. So the work is a SUM OF SMALLER PRODUCTS, one per task, over only the axes that task depends on: forty-eight units for thirty files, not thirty and not a hundred and fifty. People get this wrong in both directions and this gives both numbers with the gap named. It also computes each task's blast radius - change one instance and what it invalidates is exactly the product of the axes that task does not pin down, which is one multiplication nobody does before saying yes - and catches the two errors that flatter an estimate: an axis no task depends on, which multiplies the file count and adds no work, and a misspelt dependency, which is silently dropped so the count comes out low. Everything is exact arithmetic over numbers you supply; there is no estimate, no model and no rate anywhere in it, and it will not convert units into days, because a master render and an offline edit are both one unit and are not the same afternoon.
